How to Change Your Own Brake Pads and Rotors

Brakes were the job that first showed me how much you're really paying for at a shop. A “brake service” quote can run a few hundred dollars a corner — but when you actually look at what's involved, it's a couple of bolts, a set of pads, and maybe a rotor. Done carefully it's one of the most satisfying things you can do in a driveway: it's simple, it's visible, and you feel the difference the second you pull out. There's just one catch — this is the one system where a mistake actually matters, so I'll be clear about the handful of steps you can't skip.
Know when your brakes are due
You don't wait for a mileage number here — brakes tell you. Watch and listen for:
- A high squeal when you brake: that's the wear indicator, a little metal tab that scrapes the rotor to warn you the pads are getting thin. Your "order pads soon" signal.
- Grinding or a metal-on-metal scrape: you've worn past the pad and the backing plate is chewing into your rotor. Stop driving on it — this is the expensive stage.
- Pulsing or a shudder in the pedal or steering under braking: usually warped or unevenly-worn rotors.
- A longer, softer, or lower pedal: worn pads, air in the lines, or tired fluid.
- A visual check: peek through the wheel at the pad — if the friction material is down to about 3 mm (⅛ in) or less, it's time.
A free-inspection hack I use: buy your tires somewhere that includes free lifetime rotations, and let those rotations double as your brake check-up. The wheels are already off, so most shops will measure your pad thickness and tell you the numbers — a free brake inspection a couple of times a year, done by someone who has the wheel off anyway. You still do the actual brake work yourself; you just let the rotation take the measurement for you.
A word before you start
Brakes are the one system where a mistake actually costs you. The job itself is simple and satisfying, but if you're ever unsure, have a shop check your work — there's no ego in that. And there are two things below you genuinely cannot skip: torque everything to spec, and pump the pedal firm before you drive.
Get the wheel off
Crack the lug nuts loose, get the car up on jack stands, and pull the wheel. New to that part? See our guide on jacking a car up safely — the same rules apply. With the wheel off, the caliper, pads, and rotor are right in front of you.
Inspect before you commit
Have a proper look first:
- Pads: how much friction material is left, and is it wearing evenly side to side?
- Rotor: smooth, or scored with grooves, a lip at the outer edge, blue heat spots, or deep rust pitting? Rotors have a minimum thickness stamped on them — below that they must be replaced, not reused.
- Caliper: does the piston move freely? Any torn boots or weeping fluid? A sticking caliper wears one pad faster than the other.
- Hoses and hardware: cracked flex hose, rusted-out clips.
If the rotor is smooth and above minimum thickness, you can do pads only. If it's grooved, warped, or thin, do the rotor too — most people replace pads and rotors together for a clean, quiet result.
Doing the job
1. Unbolt the caliper. Most calipers come off with two bolts — the main caliper bolts, or the two slide-pin bolts on the back (often 12–14 mm, sometimes a hex or Torx head). Break them loose; a breaker bar helps, they're on tight.
2. Hang it, don't dangle it. Lift the caliper off and hang it from the spring or suspension with a hook or a piece of wire — never let it hang by the rubber brake hose, which can damage the line.
3. Push the piston back. New, thicker pads need the caliper piston retracted into its bore. A C-clamp or a proper caliper piston tool does it. Two heads-up:
- Watch the brake-fluid reservoir. Pushing the piston back shoves fluid up into it — if it's full it can overflow. Crack the cap and/or draw a little out first. (Opening the bleeder as you press is the cleanest way, but then you'll bleed that corner after.)
- Electric parking brake (EPB)? A lot of newer cars have an electric motor on the rear caliper. You cannot just press those pistons back — you have to put the caliper into service / maintenance mode first with a scan tool (or the car's built-in procedure), or you'll damage the actuator. Check before you touch the rears. There are DIY manual-retract workarounds floating around online for a lot of EPB systems — some legit, some not — so be careful what you trust: the wrong procedure can wreck the actuator or leave the brake unsafe. If you're not certain, a basic scan tool with an EPB service function is cheap insurance.
4. Swap the pads. Pull the old pads and old hardware clips. Clean the bracket where the pads slide, fit the new hardware/clips (they usually come with the pads), and set the new pads in. A thin smear of brake grease on the slide pins and the pad's backing/contact points keeps everything quiet and moving — never on the friction face or the rotor.
5. Rotor (if you're replacing it). Pull the old one — there may be a small retaining screw, and it may be rust-stuck (a tap with a mallet, or thread bolts into the puller holes if it has them). Wipe the new rotor down with brake cleaner — they ship with an oily anti-rust coating that has to come off — then fit it.
6. Bolt it back up — to spec. Reinstall the caliper and torque the caliper/slide-pin bolts to spec (your manual has the number). Too loose and it backs out; too tight and you strip or seize it.
7. Wheel back on, torqued. Reinstall the wheel and torque the lug nuts to spec in a star pattern — not with an impact gun "till it stops."
Before you drive — pump the pedal
This is the step people forget, and it's the dangerous one. With the car still up (or before you pull out), press the brake pedal several times until it goes firm. When you pushed the pistons back, the pads are sitting away from the rotors — so your first pedal press will go straight to the floor and you'll have no brakes. Pumping seats the pads against the rotors and brings the pedal back. Do not move the car until the pedal is solid, then check your fluid level.
Bed in the new pads
New pads and rotors need a break-in to lay down an even transfer layer of friction material — skip it and you get uneven bite and squeal. The usual routine: from moderate speed, do a series of firm (not panic) slowdowns — say ten from about 50 km/h (30 mph) down to 15 — with a little cruising between to let them cool, and avoid coming to a full hard stop and sitting on the pedal while they're hot. Follow the specific procedure on your pad box if it lists one.
Don't ignore the fluid
While you're in here: brake fluid absorbs moisture over time and should be flushed every couple of years regardless of mileage. If the pedal was soft, or you opened a bleeder during the job, bleed the brakes for a firm pedal and fresh fluid.
